How Flag Nor Fail more than halved fulfillment time and streamlined warehouse operations with SkuVault by Linnworks

Flag Nor Fail is a Montana-based activewear brand producing hand-printed garments, overalls and lifestyle gear, all shipped from a custom-built HQ. When SkuVault was first implemented, the warehouse was running in chaos: overselling on every major product release, 500 orders sitting unresolved, and a team of 20 struggling to keep up. Since then, the operation has been transformed with order fulfillment time down by 63%, and a warehouse team of five now handles what twenty couldn’t.
Meet Flag Nor Fail
Flag Nor Fail started in 2010 in a garage — printing shirts, live-streaming the process, and building a loyal community. The brand grew from that garage into a 10,000 sq ft warehouse in Pennsylvania, then relocated the entire operation to Montana in 2017, and eventually moved into a custom-built headquarters the team designed and built themselves.
Today, Flag Nor Fail makes what it describes as the best overalls in the world — alongside hoodies, graphic tees, bags, and lifestyle gear — selling primarily direct-to-consumer through Shopify, TikTok Shop, and Facebook. An Amazon launch is imminent, and the brand is targeting triple growth by Black Friday 2027.
Overselling on every product release: 500 orders unresolved
Before SkuVault, Flag Nor Fail was running inventory management through a different software and it wasn’t built for what the business needed. Inventory tracked incorrectly. The system would take incorrect amounts and push that data straight through to the storefront, meaning customers were buying stock that wasn’t actually available.
“One of the major hurdles that we couldn’t overcome with our previous solution was inventory management. Not only not tracking properly, but it also kept grabbing control off and on with our Shopify account. So it was having incorrect amounts, and we couldn’t get it to fix itself. Then, it was taking those incorrect amounts and communicating that data to Shopify“

Every major sale or product release meant overselling. Every oversell meant time, money, and eroded customer trust — the one thing the brand had built its reputation on.
“Long story short, we kept overselling with every large sale or release that we would do, and it was costing us time and money to fix those issues — and it was costing us customer satisfaction“
— Brandon Hice, Operations & Logistics, Flag Nor Fail
The scale of the backlog made the problem concrete. Around 500 orders were sitting unresolved at any one time — customers waiting on items that were supposed to be in stock, with no reliable system to sort them
“At the beginning we carried about 5,000 SKUs. At one time we had about 500 orders sitting off to the side that were missing items that we’re supposed to have in stock. So, right there, we have 500 customers just put off to the side until we could get them sorted.”

The warehouse itself felt it. Filing cabinets full of manual counts. Picking disorganized. Orders not getting out on time — and in ecommerce, a delayed order is often a cancelled one. Flag Nor Fail was losing sales, losing customers, and losing trust at the exact moment it needed to scale.
A new perspective on an existing tool
SkuVault was brought in as the solution to the overselling, the inefficiency, and the lack of organization. When Brandon Hice joined the team in 2024 , he brought a background none of the existing team had. A former store director for a major grocery chain, then operations lead for a soda distributor covering half of Montana — Brandon had lived inside the kind of systems that large corporations build from scratch. SkuVault, he recognized immediately, gave Flag Nor Fail the same capability.
“It’s having the big company tech behind your small business, giving you the same abilities but just for a mom and pop small business. Once I got in here and was able to actually utilize it to its fullest potential, the warehouse efficiencies were incredible.“
— Brandon Hice, Operations & Logistics, Flag Nor Fail
Brandon’s background in large-scale corporate operations meant he arrived knowing exactly what SKUVault was capable of — and made it his mission to unlock every part of it.
From bare minimum to full potential
Brandon describes hyperpicking as a gamechanger — a batched picking workflow that groups and prioritizes orders intelligently, dramatically improving throughput in the warehouse. Shipping rules — automated logic built around weights, postcodes, and order variables — now assign the right carrier to every order without manual intervention.
The warehouse team felt the difference immediately. Where once the day started with uncertainty — manual counts, filing cabinets, no reliable read on what was actually in stock — the team now fires up SkuVault, filters by what’s expedited, and knows exactly what needs to go by when.
“When we come into work in the morning, and you get to see the flow — it actually flows. It’s not like hitting the corner and then bouncing off. I love the fact that I can trust what I’m looking at in my sales. I can log in from home and look at what my sales are doing through SkuVault. I can assign picks remotely if I need to.”
— Brandon Hice, Operations & Logistics, Flag Nor Fail
“For the warehouse team SkuVault is their go to — it’s the first thing they fire up. They look at their orders, they look at their filters to see what’s expedited. It sets the tone and takes the guesswork out of it.”
— Brandon Hice, Operations & Logistics, Flag Nor Fail
One of the most significant unlocks was on the financial side — something nobody in the previous team had realized SkuVault could do. The platform’s inventory coding system allows the team to tag removal reasons precisely: promotional items given to athletes, supplier damages, write-offs. That coding flows directly into the books, changing what the business can account for and write off.
“Not only logistically and in terms of efficiency does it help, but financially, if you understand how it all works, it will save you five times the cost.”

The impact: a 63% decrease in order fulfillment time
When SkuVault was first implemented, average fulfillment time per order sat at 61 hours. Today it runs under 22. The sharpest improvement came once Brandon applied the platform to its full capability — in Q4 alone, year-on-year improvement between 2024 and 2025 reduced average order fulfillment time by 22.17 hours. Overselling, which had been running at roughly 20 incidents a week, now happens approximately once every six months. The warehouse team that once needed 20 people now runs on five — completing the same order volumes within four hours.
“When it comes to accuracy, it’s been night and day. We haven’t had any oversells and we haven’t had anybody come up to us that’s picking saying they can’t find a product. It’s very refreshing to be able to come to work and know that everything is correct.”
— Brandon Hice, Operations & Logistics, Flag Nor Fail
The cultural shift is just as significant. A warehouse that used to run on stress and firefighting now runs on routine. The team comes in, knows exactly what’s needed, trusts the system to reflect reality, and gets it done.
“The ability to trust our WMS has just made a huge difference across the board. There’s no more firefighting. It’s no more dreading to come to work. I didn’t even think of the culture aspect of it until now — but for the team it’s a night and day difference.”

Triple growth by next Black Friday
Flag Nor Fail is not scaling cautiously. The target is to triple growth by Black Friday next year. Amazon is launching imminently — a channel the founders have already seen transform other businesses they run. TikTok Shop and Facebook continue to grow. The brand’s custom-built Montana HQ, complete with a drift track, pit bike track, and athlete retreat space, is built for what comes next.
SkuVault sits at the center of how that growth happens operationally. As order volumes increase and the team starts placing orders on top of orders to meet demand, the purchase order management system becomes the thing that keeps it all from collapsing.
“As you scale, you can’t just buy three years’ worth and hope to sell it. You’ve got to start staging your orders. We are now at that level — and I’m going to be very heavily committed to that PO system. Without it, you will get lost with what’s coming in and where it’s going.”
— Brandon Hice, Operations & Logistics, Flag Nor Fail
“I would absolutely recommend SkuVault. With my background in corporate systems, it is hands down user friendly and has made an incredible impact on our business. I’d recommend watching the masterclasses— they taught me how to do what I wanted to do very easily. The resources are there and they are great” ”
