Important Q4 dates and rates

Thanksgiving falls on November 26 this year, putting Black Friday on November 27 and Cyber Monday on November 30.

On Amazon, the time to prepare for the season effectively ends in October. According to Amazon’s published holiday readiness dates, for Black Friday Week and Cyber Monday, inventory has to arrive by:

  • October 14: Amazon Warehousing and Distribution
  • October 21: FBA shipments using minimal shipment splits
  • October 28: FBA shipments using Amazon-optimized shipment splits, which Amazon notes is the option most sellers select

Those are inventory arrival dates, not ship-by dates. Inventory has to be physically received by then, so your freight has to leave around early October.

Deal submissions close October 20, and peak fulfillment fees run October 15 through January 14 at an average increase of 32 cents per unit.

Carrier costs are also on the move. The Postal Service filed notice on August 25 for a proposed temporary peak price change covering Priority Mail, USPS Ground Advantage, and two other competitive parcel products.

Pending review by the Postal Regulatory Commission, the temporary rates would take effect October 4 and run to January 17, averaging a 6% increase. That’s higher than last year’s peak adjustment, which ranged from roughly 4.9% to 5.8%, and it would stack on the 8% temporary increase to base postage that took effect April 26 and lasts through January 17, 2027.

Build the inventory forecast from channel-level history

The most common forecasting error at peak is using a blended average.

Your Amazon demand curve and your Shopify demand curve don’t peak on the same day, and they recover at different speeds.

Break last year’s Q4 down by channel and by week. Monthly totals are too broad for days like Black Friday. You’re looking for the week each channel peaked, the ratio of that peak week to a normal week, and which SKUs held their multiplier everywhere versus which ones spiked in one place.

Most retailers know they can’t see this cleanly. Only 33.2% of UK retailers and 37.2% of US retailers report excellent inventory visibility across channels and warehouses, according to the Linnworks 2026 State of Commerce Operations report.

How much safety stock is enough for peak?

Safety stock is the buffer you carry above forecast demand. It exists to absorb variability in both how fast you sell and how long resupply takes.

The most common calculation is:

Safety stock = Z × σLT × Davg

Where:

Z = the service level factor, read off a standard normal distribution table. 1.65 corresponds to a 95% service level.

σLT = the standard deviation of your supplier’s lead time, in days

Davg = your average daily demand

Two things break that math in Q4. Demand variability rises, and lead times get longer and less predictable.

Recalculate using last year’s Q4. And set the service level per SKU. A 99% service level on your top ten gift SKUs and 90% on the long tail costs far less capital than 95% applied across the board, because the buffer scales to the volatility of each item instead of the catalog average.

Decide now what happens when a SKU sells out

Every peak produces sellouts.

Write the rules before you need them.

Which channel gets the last hundred units when three are competing for them? What does the reorder point do when it fires? And when a SKU is gone, does the order cancel, backorder with a date, or route to a second warehouse?

January returns land back in your stock file

The National Retail Federation and Happy Returns put the 2025 online return rate at 19.3%, and retailers consistently expect around 17% of holiday sales to come back.

Returns that sit unprocessed are inventory your system thinks you don’t have. When that happens, every reorder decision is based on inaccurate stock numbers.

So, decide which return types go straight back to sellable stock on inspection, which need repackaging, and which get written down instead of restocked. Then use a system that can automate those actions.

Pull last year’s Q4 sales split by channel and by week, and calculate the peak-week multiplier for your top 20 SKUs. That number drives your buy quantity and your safety stock.

Then, find the arrival deadline that applies to your fulfillment type, and work backward from it to your last safe PO date.
